01. Website

Square is capping you.

Your store runs on Square Online. It takes payments fine. It does not sell.

What a new visitor sees

One hero line ("Leave Work With Confidence."), a Shop now button, then a wall of refund, shipping and contact text. No best sellers, no pancake hoods, no reviews, no story. Page title: "New Home | Rod Shield".

The brand does not match the logo

The site theme color is bright blue (#006eff). Your logo is red, black and white. Fonts are Square defaults. It reads like a template, because it is one.

StructureHomepage and navigation built like a policy page

  • 15 categories in a flat menu with truncated names ("Roll Out Wheels and Metal ...", "Welding Cable, Electrode ...").
  • Category URL typo: /shop/jakson-welding-helmets/. People search "jackson welding hood" 1,300 times a month.
  • Duplicate homepage at / and /home, plus a live Square placeholder page /s/stories/story-title.

StructureProduct pages are copy and paste

  • The Blue Snakeskin Carbon Fiber Pancake description says "our White Pancake Welding Helmet". The same block repeats across pancakes.
  • Most of the 140 products have no custom SEO title or meta description. One meta description runs about 1,150 characters with broken ' characters.
  • Inventory tracking is off on every product we checked, so nothing ever shows low stock or sold out.

TrackingPixels are there, data is thin

Google Tag Manager, a TikTok pixel and Microsoft Ads (Bing) are installed, which is good. But Square limits the commerce events those tags can see, and there is no email platform listening for product views, cart adds or checkouts.

AnalyzeTrust and policy friction

  • "All sales are final" is the first thing on the homepage.
  • The privacy policy is a link to Square’s generic policy, not a Rod Shield page.
  • The contact email in your social settings is info@rod-shiel.com (missing the d).
  • Giveaway rules live on a separate domain.
  • Ratings exist (4.9 on the rod container, 4.6 on the blue lens) but they are buried.

No free shipping threshold, no bundles (hood + lens + band), no cart upsell, no Shop Pay, no sticky add to cart on mobile, no email capture beyond a footer box.

You cannot add Klaviyo’s real time events, a proper product feed, reviews apps, bundles, wholesale pricing or custom templates without fighting the platform. That is why the game plan moves you to Shopify.

StructureTitles, headings and copy are missing

The pancake collection ranks #2 for a 6,600 a month keyword with the title "Rod Shield" and no copy. Welding lenses has the same title and sits at #49. The rebuilt store gives every collection a keyword title, an H1, intro copy and an FAQ.

Square serves 41 characters of visible text in the raw HTML. The H1, products and descriptions load with JavaScript. Shopify renders the page on the server.

No canonical tags and no Product schema on product pages, so no price, rating or stock in search results. The rebuild ships Product and FAQ schema on every page.

Tracking parameter URLs are indexed, two fiberglass pancake listings compete with each other, and seven different Rod Shield URLs rank for "pancake hood". We consolidate and canonicalize.

ScaleThe gap is small

Rig Welder Supply is Authority 13 (you are 11) and gets 2.8x your traffic. Pipeliners Cloud (29) and Outlaw Leather (26) lead the niche. This gap is closed with on site work, not a big link budget.

StructureTwo Performance Max campaigns fighting each other

  • "Welding Lens PMax-7" and "Sales PMax-6" both run on the same catalog and both bid on your brand name. They compete in the same auctions.
  • The Search campaign is one ad group ("Ad group 1") holding brand, product and competitor terms together.
  • Seven dead campaigns clutter the account (Do You Need Amazing Video?, welding supplies, Shopping ads, Search-1, Welding Lens Campaign, Welding Lens, 50 Lbs Welding Rod Container).

TrackingThe conversion goals need attention (Google says so)

  • The Purchase goal is flagged "Needs attention".
  • A Phone call lead goal with 3 primary actions is an account default on 22 of 34 campaigns. Calls and purchases are being counted together, so smart bidding cannot tell a $250 hood sale from a phone ring.
  • Download, Engagement and Page view goals are flagged "Misconfigured".
  • The Search campaign bids on Max conversions, not conversion value, so a $5 sticker counts the same as a $249 pancake.

AnalyzeYour brand is inflating the ROAS

Last 7 days of search terms: "rod shield" in Search returned 24.9x, "rod shield" in PMax 22.6x, "rodshield" 7.4x. Those buyers were already looking for you, and you are buying them in three campaigns at once. Strip brand out and the non brand return is lower than 3.04x. That is the real number we manage to.

  • "pipeliners cloud" (a competitor): $335.50 in 30 days for $85 of value. $94 in the last 7 days with $0.
  • "welding lenses" through PMax: $25.55 for $9.45 of value (0.37x).
  • "stinger v" through PMax: 0.95x. "stingerv": one click at $32.67.
  • "pancake welding hood" earns 2.76x in Search but PMax spent $68.26 on it for $0 in the same week.

ScaleRank, not budget, is the ceiling

Search impression share is 20.5%. Lost to rank: 61 to 73% on every live campaign. Lost to budget: 18.5% on Search, near zero on PMax. Better ads, a better landing page and value based bidding will buy more volume than more money will.

  • Paul F.’s review, repeated across product cards.
  • Saddle template copy, plus two rod container videos.

The oldest active versions started May 1 and May 15, 2025. That is 17 months of the same people seeing the same thing.

OptimizeThe copy and the product do not match

  • Saddle template copy ("a better way to mark your pipeline brach test") runs over a Round Carbon Fiber Pancake. "Brach" should be "branch".
  • "Stop paying for paper" saddle copy runs with a Stickers product card. Another runs with a Miller 14 pin remote.
  • Every image is a raw catalog photo on a mixed background. No hook, no headline on the image, no offer.

ScaleYour best content is not in the ads

Your Facebook page posts real reels from the job to 62K followers. None of that is in the ad account. No UGC, no founder content, no Spanish creative for the Valley, no pancake hood campaign even though pancakes are your top search term.
